1966 F-350 brake upgrade

I have a one-ton Ford flatbed with original brakes that need work. Firewall vacuum assist(Bendix, I think). Pedal goes almost to the floor with a full load of gravel.

This truck has straight axles, so the I-beam swap for front disk brakes will not work.

I'd like to hear what other one-tonners have done to get these beasts to stop when fully loaded.
